Two things done well, now at scale

Grupo Boticário began in 1977 as a small compounding pharmacy in Paraná. According to Renato Pedigoni, the group’s CTO, the founder did two things very well: he served customers with care and affection, understanding their needs, and created high-quality products.

Almost five decades later, its ecosystem encompasses laboratories, factories, innovation, technology, logistics, marketing, and retail—with a presence in more than 40 countries, more than 4,000 physical stores across more than 1,700 Brazilian cities, and an ecosystem of 200,000 points of sale across retail, partners, and suppliers. It is one of Brazil’s largest beauty franchise networks.

The company’s premise is that technology exists to keep doing those same two things—on a massive scale.

“Today, almost 50 years later, we use technology to continue doing those two things well, and at scale,” says Pedigoni.

This is the origin of the term the company adopted to describe itself: Lovetech—the union of technology and human sensitivity as pillars of its culture, helping the company innovate while preserving the human touch.

“We like to call ourselves a Lovetech, using technology to bring people closer together, encourage self-care, and connect with the people in our ecosystem.”

Why the platform had to be proprietary

The decision to develop solutions internally stems from how the group operates: a vertically integrated chain that runs from research and development laboratories through manufacturing, distribution, and logistics to the final interaction with customers.

That interaction happens on many fronts at once. Beyond being multi-brand, the group is multichannel: physical stores, e-commerce, marketplaces, franchising, direct sales, B2B, and B2P. More than 10 consumer brands—including O Boticário, Eudora, Quem Disse Berenice, Vult, and Truss—operate under different business models, with franchisees, resellers, and beauty professionals in salons.

“Once we have this complexity of multiple brands, categories, and channels, we can build our own technology that brings it all together,” Pedigoni explains.

The return is twofold: better listening to customers at the point of contact and optimization of the production chain—which inputs to buy, where to distribute them, to which store, and how many units of each SKU need to be delivered.

Grupo Boticário was not born digital. But it has reached a stage where it develops critical solutions and processes internally—supported by the premise of digital democratization: making data accessible across the company for analyses, AI models, and dashboards. For the fifth consecutive year, the company was recognized among Latin America’s most admired companies in data, ranking second in State of Data Brazil 2025–2026, by Data Hackers in partnership with Bain & Company.

“With this view of an integrated chain, this mix of channels, and collaboration with other business partners, our own technology allows us to be more effective and closer to the customer.”

An agent platform for the entire reseller journey

OpenAI provides the technology in the group’s proprietary agent orchestration platform, which combines foundation models with business rules to democratize the creation of agents focused on activating and serving its key partners: resellers and franchisees.

“Today we have hundreds of agents in our ecosystem serving customers, partners, franchisees, and resellers,” says Pedigoni.

The reseller journey alone has more than 30 agents, covering everything from registration and the first order to day-to-day operational support—alongside agents dedicated to validating the content and effectiveness of responses, ensuring continuous improvement of the solution. The architecture combines generative and predictive AI.

The journey is divided into two areas.

For reseller onboarding, AI qualifies leads: a lead arrives through a digital channel and is received by AI to clarify questions about joining. When the lead signals an intention to complete an order, it is transferred to human support. This ensures a prompt first response, with service available 24 hours a day, and directs leads ready to advance through the journey to the human team. The solution covers 90% of leads captured in direct sales.

For reseller support, agents autonomously resolve day-to-day operational requests: sending catalogs, answering questions about payment slips, handling app questions, and addressing general topics. Since November 2025, they have covered 100% of conversations generated in appchat and WhatsApp Enterprise, with up to 80% autonomous resolution.

“OpenAI helps us enormously by delivering foundation models at scale, so we can focus on our business rules and what our resellers need,” says Pedigoni.

He is careful to shift the interpretation of these figures.

“Sometimes we think of automation as something closely tied to efficiency. We prefer to see this automation as improving the quality of our service and enabling our supervisors to have an even deeper relationship with consumers and resellers, too.”

Repetitive work is removed from the sales force’s routine, allowing it to focus on better understanding resellers, their context, and their customers. On the other side, resellers receive quick answers and gain time to act as advisors within their own businesses.

“Our deal with OpenAI brings to life our vision that AI exists to amplify human talent. By integrating these models into our proprietary platform through multiple agents, we achieved autonomous resolution of up to 80% of operational requests. This frees our sales force from repetitive tasks, enabling them to take on a truly advisory role, focused on what matters most: strengthening connections and growing the businesses of our reseller network.”

The people serving customers write the prompts

One of the operation’s distinguishing features is organizational rather than technical: the business team manages prompts on the platform.

It was not always this way. When the first agents were built years ago, prompts were the technology team’s responsibility—a more technical task in unfamiliar territory. Results were good, but the group saw value in continuous iteration: optimizing prompts every day and running A/B tests between approaches.

“And there is no one better to do that than the team serving customers today,” Pedigoni says.

The change altered the teams’ roles. Sales, customer service, and support teams began managing their own prompts, with continuous incremental improvements based on feedback from daily use. They expanded their focus beyond direct work with resellers to include service systems and models—drawing on their own frontline experience.

“With this, we improved service quality for our resellers and also created new career paths for teams that continue serving customers while also contributing to the creation of a better automated service system.”

Results overview

  • Since November 2025, agents have covered 100% of conversations generated in appchat and WhatsApp Enterprise, with up to 80% autonomous resolution of operational requests.

  • The solution covers 90% of direct-sales leads, initially received and qualified by AI, with 24-hour service at first contact and transfer to the human team when there is an intention to proceed with an order.

  • The group operates hundreds of agents across its ecosystem; the reseller journey alone has more than 30, from registration and the first order to operational support, with agents dedicated to validating content and response effectiveness.

  • The solution is proprietary, combines generative and predictive AI, and operates with business-team autonomy: the team manages prompts directly on the platform.

  • Sales, customer service, and support teams began contributing directly to the system’s evolution, creating new career paths.

Lessons for leaders

  • Automation is about service quality before efficiency. The benefit appears in the deeper relationships that humans have time to build.

  • Put the agent where users already are. Convenience determines adoption more than technical capability.

  • Give prompt control to the people who know the customer. Those serving customers daily iterate better and faster than those who only implement the technology.

  • A proprietary platform makes sense when complexity is your advantage. Many brands, channels, and partnership models require a layer that no one provides out of the box.

  • Treat the change as career design. New paths keep frontline knowledge involved in building the system.

Tips

  • Use foundation models to avoid spending energy on areas outside your business rules.

  • Separate lead qualification from operational support—these journeys have different success criteria.

  • Define the handoff to humans early; at Boticário, it is the intention to complete an order.

  • Create dedicated agents to validate other agents’ responses.

  • Establish a routine of prompt A/B testing run by business teams.

Next steps

The group sees agent adoption as creating space: removing day-to-day operational overload to free up higher-value work—performed by people with practical frontline knowledge.

“The more we invest in AI adoption, the more we can also create new opportunities for both the people on our team and our business, using the knowledge of the people who operate it.”
